The short answer

The format turns on four groups: the committee that sets direction, the secretariat that runs the year, the members who attend and the speakers and partners who fill the programme. Planning goes well when each group knows which decisions are its own and when the committee changes hands without losing the thread.

  1. Council confirms the go decision, budget ceiling and who holds financial authority.
  2. Committee sets theme, programme structure and speaker criteria.
  3. Secretariat builds the calendar backwards from the date, with committee decision points marked.
  4. Venue, speakers and key suppliers are confirmed against the budget ceiling in agreed stages.
  5. Registration opens with pricing the council has approved.
  6. Committee reviews the programme balance and any late changes against the agreed criteria.
  7. After the event, the committee records what to keep, change and hand over.

Where these conferences usually go wrong

  • Decisions are re-opened late because the committee changed and nobody recorded earlier rulings; see handover from chair to operations.
  • The budget ceiling is unclear, so commitments are made before the council has agreed.
  • Last year's programme is copied because it is safe, and members notice.
  • The secretariat is the only holder of knowledge on suppliers, files and member data.
  • Speaker confirmation, slide deadlines and moderator briefings are left until the last month.
  • Pricing changes after registration opens without the council's approval being recorded.

A fictional professional association conference

The fictional Persatuan Jurutera Contoh holds a two-day annual conference for about 400 members. The committee chair changes every two years, and the new chair starts nine months before the event.

At the first meeting the secretariat tables a decision map. The council has set a budget ceiling and delegated pricing within it to the committee. Theme and speaker criteria are the committee's. Venue and supplier shortlists come from the secretariat for committee approval.

How early should planning start?

As early as the venue and speaker decisions allow. Work backwards from the date with the committee's decision points marked.

Should the conference run alongside the general meeting?

Check what the association's constitution requires for the meeting. Plan the conference around it.

What if the committee changes mid-year?
