The short answer

An availability calendar states, week by week, the days and hours the embedded lead works on your event, where they work from, and how quickly routine and urgent messages are answered. It is agreed before the start and revised as the event nears.

Dedicated does not mean always reachable. Availability is a set of agreed hours, and anything beyond them is a separate, written decision.

Set availability by phase

Availability changes as the event moves. Early planning may need two or three focused days a week, while the final fortnight and the event itself need more. Draw the calendar from the capacity gap, not from a standard working week.

Response windows

Agree two windows: routine messages answered within a stated number of working hours, and urgent ones answered the same working day. Name what counts as urgent so everyone uses the same test.

Outside agreed hours the lead is not expected to respond. If you need cover then, see out-of-hours scope.

Leave, public holidays and other commitments

  • Record planned leave and Malaysian public holidays that fall in the period, and ask the provider to confirm them against the calendar.
  • Say whether the lead has other commitments in the same weeks and what that does to the hours.
  • Name who is told, and how far ahead, when the calendar changes.

Make it visible

  1. Publish the calendar in the shared drive and link it from the team channel.
  2. Add the lead's days to the shared calendar so others see when to book them.
  3. Review it at each milestone and after any week where availability was disputed.

A pharmacy association's two-day convention

Fictional organisation and figures, to show the level of detail that is useful.

Persatuan Fiktif Farmasi Komuniti plans a convention for about 500 delegates and engages an embedded lead for ten weeks. Weeks 1 to 4 are two on-site days a week, weeks 5 to 8 are three days plus a Friday video call, and the final two weeks are four days.

Response windows are four working hours for routine messages and the same working day for urgent ones. The calendar marks a public holiday in week 6 and names the secretary as contact on that day.

Handle it in-house, or bring in help?

Your team can usually handle this when

  • The sponsor can enforce agreed hours and hold off late-evening requests.
  • Only a few people message the lead.
  • Phases are short and predictable.

Outside planning help earns its fee when

  • The lead is expected to answer several committees and suppliers across time zones.
  • Event-week hours are unclear and nobody has costed extra days.
  • You need a calendar that works around the provider's other commitments.

Questions organisers ask

Can the lead be on call during the event?

Event-day hours are set in advance and written down. Anything beyond them is a scoped, separate decision. See the out-of-hours page.

What counts as urgent?

Write a short list, such as a speaker withdrawal within the week of the event or a venue issue that affects attendees. If it is not on the list, it is routine.

Does the calendar affect employment terms?

Working hours can touch employment or contract terms. Ask HR or your legal adviser how the agreed hours relate to the engagement; the calendar only records the operating arrangement.
