Embedded event lead substitution plan

The embedded lead is ill three weeks before the conference, and the only person who knows where everything stands is not answering.

The short answer

A substitution plan names who steps in when the lead is unavailable, for how long, with what access and authority, and which documents they need to be useful on day one. It works only if the documents are kept current while the lead is well.

Plan for two cases: a short absence of days, and a departure that needs a replacement.

Keep the handover current while things are calm

A substitute is only as good as the last update. Ask the lead to keep a one-page status, an open-decisions list and a supplier contact list updated weekly, in the shared folder rather than a personal one.

Authority and access for the substitute

  • Decide whether the substitute holds the same authority tiers or a narrower set, for example no spending recommendations until briefed.
  • Agree who grants temporary access and who removes it, using the access checklist.
  • State that the substitute reports to the same sponsor and uses the same decision log.

If the provider names the substitute

When the lead is supplied by an outside provider, ask in advance whether a named substitute exists, how quickly they could start and what their availability would be. Do not assume a substitute is on standby.

Whether a substitute may work on your event under the engagement terms is a contract question for your legal adviser.

A short-notice checklist

  1. Sponsor confirms the absence and expected duration.
  2. Named substitute reads the status sheet and decision log within the first working day.
  3. Sponsor tells suppliers and the committee who the contact is, and for how long.
  4. Substitute lists the next three deadlines and confirms them with owners.
  5. On the lead's return, review what changed and update the sheet.

Worked example · Fictional example

A hospital foundation's charity gala

Fictional organisation and figures, to show the level of detail that is useful.

Yayasan Fiktif Kesihatan Komuniti runs a gala for about 280 guests with an embedded lead for twelve weeks. In week 9 the lead is unwell for four days.

The programme officer, named in the plan, opens the status sheet, sees that the printer proof is due on Thursday and the caterer needs final numbers on Friday, and confirms both. The lead returns to an updated decision log and a note of what was agreed.

Handle it in-house, or bring in help?

Your team can usually handle this when

  • A colleague already knows the event and can step in for a few days.
  • Status and decisions are written down weekly.
  • The engagement is short.

Outside planning help earns its fee when

  • Knowledge sits only in the lead's head or inbox.
  • The event is within a month and a replacement would start cold.
  • Several suppliers and committees need a single clear contact if the lead is out.

Questions organisers ask

Is a substitute always available?

No. Ask the provider whether one exists, how soon they could start and what they would be allowed to do. Where none exists, rely on your own named colleague and a current pack.

How current should the status sheet be?

Weekly is a practical minimum, and after any major decision. A sheet that is a month old will not help a substitute.

Can the substitute sign or approve things?

Only what the authority agreement gives them. Start narrower, then widen once they are briefed.
