Handling a sponsor benefit that cannot be delivered as promised

A benefit in a sponsor's package is not going to happen as written, and you need to tell them before they find out.

The short answer

Confirm the facts, check what the contract says, then tell the sponsor early and plainly with two or three realistic options. The decision on any remedy belongs to the person who owns the sponsor relationship, ideally with finance and the contract owner informed.

Do not substitute something silently, and do not promise a replacement you cannot confirm with the venue or supplier. Record the change in the deliverable tracker.

Establish what actually happened

  • Which benefit, in the contract's own words, and where it was due to happen.
  • Why it cannot be delivered: venue change, speaker withdrawal, supplier problem, schedule overrun, or an internal miss.
  • Whether any part can still be delivered, and by when.
  • Who else is affected, for example another sponsor sharing the same slot or space.
  • What the contract says about substitution or changes. If the wording is unclear, ask the person responsible for contracts, or legal counsel, to read it. This page does not interpret it.

Telling the sponsor

  1. Contact the sponsor's named contact by phone or call first, then confirm in writing the same day.
  2. State what was agreed, what is now not possible and why, without blame or detail the sponsor does not need.
  3. Offer the options and a date by which you will confirm the one chosen.
  4. Ask what matters most to them about the benefit, and listen before proposing.
  5. Confirm the agreed outcome in writing and update the tracker.

What to avoid

  • Waiting until the post-event report to mention it.
  • Offering a remedy that is not yours to give, such as another sponsor's slot.
  • Describing the change as better than the original unless the sponsor agrees.
  • Letting different team members give the sponsor different answers.

Worked example · Fictional example

A hall sponsor loses a stage mention

Fictional organisation and figures, to illustrate the steps.

At a fictional accountants' congress, the afternoon plenary is cancelled because a keynote speaker withdraws, and the hall sponsor's stage mention was written into that session.

The liaison confirms the facts, reads the benefit wording, and calls the sponsor the same afternoon. She offers two options: a mention in the closing session, or a dedicated line in the post-event email. The sponsor chooses the closing mention. The liaison records the change, the owner's approval and the evidence plan in the tracker.

Handle it in-house, or bring in help?

Your team can usually handle this when

  • The change is small and the sponsor relationship owner is available.
  • A comparable alternative clearly exists and needs no outside confirmation.
  • The contract wording is clear.

Outside planning help earns its fee when

  • Several sponsors or suppliers are affected at once.
  • The contract wording is unclear or a dispute looks likely, which needs the competent party to review.
  • The team is stretched on site and nobody has time to run the conversation properly.

Should we offer a refund?

That is a commercial and contractual decision for the owner and finance, informed by the contract. Do not offer it on the first call. Gather the facts and options first.

When should we tell the sponsor?

As soon as the facts are confirmed. An early call with options is easier to manage than a late discovery.

Can we swap in a similar benefit without asking?

No. Agree the substitute with the sponsor and record it in writing.
