Event hotel cut-off date tracking

The short answer
Track each hotel date as a decision with an owner, not as a calendar entry. For every date the hotel states, log what it is, what you must decide by then, who decides and what you will check the week before.
The dates are the hotel's quoted terms. The room-block tracker holds them and flags approaching ones, but it does not say what rights the date gives you; contract questions go to your adviser.

For every date, four fields
- Owner: one named person who makes the decision or escalates it.
- Prompt: a check seven days before and the day before, with what to look at.
- Evidence: the pickup count entered on the tracker and the date it was checked.
- Record: the decision taken, the person, the date and what was sent to the hotel.
Running the tracker
- Enter every date from the written terms, with the name of the hotel person who confirmed it.
- Add the pickup count from the hotel's report and the date it was received.
- Compare the count with registrations and with delegates who said they will book directly.
- A week before each date, send a short summary to the owner with the options.
- On the decision day, record what was chosen and send the change in writing to the hotel.
- After the final date, keep the record for the post-event review.
Common mistakes
- The date is in the contract but not in anyone's calendar.
- Pickup is counted by the committee but not confirmed against the hotel's own report.
- The owner is away on the date and no deputy is named.
- A date moves by email and the tracker is not updated.
- The release date comes before registration closes and nobody raises it.

Tracking three hotel dates for a members' forum
Fictional organisation and figures, for illustration only.
A fictional property association holds a block of 40 rooms and logs three hotel dates: release, booking route close and rooming list due. The honorary treasurer owns release and route close, and the secretariat owns the rooming list.
A week before release, pickup stands at 26 against registrations of 31. The treasurer asks the hotel for its own pickup report, chooses to reduce the block by an amount within the hotel's stated terms and confirms the change in writing.
